Involuntary churn - customers who wanted to keep paying but whose payment failed - is often a quarter or more of all churn for small subscription businesses. It's also the easiest churn to win back, because the customer didn't decide to leave.

Why payments fail

  • Insufficient funds - the most common "soft" decline; often succeeds a few days later.
  • Expired card - predictable; you know the expiry date in advance.
  • Issuer declines ("do not honor", generic decline) - often fraud filters; a retry at a different time can work.
  • Authentication required - the bank wants 3-D Secure / OTP; a retry won't help, the customer must act.
  • Hard declines - lost or stolen card, incorrect number, revoked authorisation; never retry, ask for a new card.

The playbook

1. Smart retries for soft declines. Stripe's Smart Retries default to up to 8 attempts within 2 weeks, timed by machine learning; you can set 1 week to 2 months. Don't retry hard declines - issuers may treat excess retries as suspicious.

2. Card-update email - day 0. Clear subject ("Your payment didn't go through"), one sentence of what happened, one button to a hosted card-update page, no login wall.

3. Follow-ups - day 3, 7, 12. Friendly, short, specific: what they'll lose and when. The last one names the date access ends.

4. In-app banner. Shown to logged-in users until they update - this often works better than email.

5. WhatsApp / SMS (India especially). A short nudge with the payment link gets far higher open rates than email. Use approved templates and opt-in.

6. Pre-dunning for expiring cards. Email 30 and 7 days before a card expires.

7. Grace period, then pause - not delete. Keep the account so they can come back with one click.

India: e-mandates are different

Under the RBI e-mandate framework, recurring card debits up to ₹15,000 go through without an OTP each time (₹1 lakh for insurance premiums, mutual funds and credit card bills); the issuer must notify the customer at least 24 hours before each debit. Stripe doesn't automatically retry India-issued cards the way it does elsewhere, so payment links and UPI Autopay fallbacks matter more.
